The Delegation Decision
What to Delegate
Tasks that don't require your specific expertise. Tasks that someone else can do 80% as well as you (the 20% gap isn't worth your time). Routine, repetitive tasks. Tasks below your "hourly rate" (if your time is worth $100/hour, don't spend it on tasks you could hire out for $25/hour).
What Not to Delegate
Core creative work. Strategic decisions. Relationship-critical interactions. Anything requiring your specific judgment or expertise.
Effective Delegation
Be specific. Not "handle this" but "draft a response to this email saying we can meet Thursday at 2 PM, and CC Sarah."
Provide context. Why does this task matter? What does the final product need to include? What are the constraints?
Set deadlines. "When you get a chance" means "never." Give a specific date and time.
Define "done." What does the completed task look like? The more clearly you define the output, the less revision is needed.
AI Automation
What AI Handles Well
Email drafting and responses. Paste the incoming email, describe your intent, and AI drafts the response. You review and send. Five-minute emails become 30-second reviews.
Meeting summarization. AI transcription tools (Otter, Fireflies, Granola) attend your meetings and produce summaries, action items, and key decisions. You skip the notes and focus on the conversation.
Research. "Summarize the key trends in [industry] this quarter." "Compare the features and pricing of [product A, B, and C]." "Find the latest statistics on [topic]." Research that would take an hour takes five minutes.
Content creation. First drafts of reports, proposals, blog posts, social media content, and internal communications. You refine the voice and add specifics.
Scheduling. AI scheduling tools (Reclaim, Motion, Clockwise) automatically schedule your tasks and meetings based on your priorities and energy patterns.
Data processing. Summarizing spreadsheets, extracting insights from data, formatting information, creating presentations from raw material.

Standardize Recurring Work
If you do something more than three times, create a template or Standard Operating Procedure (SOP). Email templates for common response types. Meeting agenda templates. Report templates. Onboarding checklists. Process documents for recurring workflows.
Templates eliminate decision-making ("how should I format this?") and ensure consistency. AI can generate these in minutes.
