The One Concept That Matters

Here's the core insight: Modern AI is pattern matching at scale.

AI systems learn patterns from large amounts of data. Then they apply those patterns to new situations.

Show an AI millions of customer support conversations and their resolutions. It learns patterns: These types of questions get these types of answers. Now it can suggest answers to new questions by matching them to patterns it's seen.

Show an AI millions of fraudulent transactions alongside legitimate ones. It learns patterns: Fraud tends to look like this, legitimate transactions like that. Now it can flag new transactions that match fraud patterns.

That's it. Patterns from data, applied to new situations.

This simple model explains most of what AI can and can't do.

What AI Is Good At

AI excels when:

Lots of data exists. More data, better patterns. AI trained on millions of examples outperforms AI trained on thousands. If you don't have data, you don't have AI capability.

Patterns exist to find. Not everything is patterned. If outcomes are truly random or depend on factors not in your data, AI won't help.

The task is specific and narrow. "Identify fraudulent transactions" works. "Run the business" doesn't. AI handles well-defined tasks, not open-ended mandates.

Some errors are acceptable. AI makes mistakes. If you need 100% accuracy, AI alone isn't enough. If 95% accuracy is valuable, AI can help.

The situation resembles training data. AI generalizes to similar situations. It struggles when conditions differ significantly from what it's seen.

What AI Is Bad At

AI struggles when:

Data is scarce or poor. Garbage in, garbage out. Insufficient or low-quality data produces unreliable AI.

You don't need deep understanding of these concepts — just recognition when they come up in conversation.

Questions Leaders Should Ask

When evaluating AI opportunities or vendor claims:

"What data does this require?" The answer reveals feasibility. If they're vague, be concerned.

"How accurate is it, and what does that mean in practice?" "95% accurate" sounds great. But 5% errors across 10,000 decisions means 500 mistakes.

"What happens when it's wrong?" Good AI implementations have error handling and human oversight. If they haven't thought about failures, they're not ready.

"How does it handle edge cases?" AI handles common situations well. Edge cases reveal robustness.

"Can it explain its outputs?" If you need to justify decisions, black-box AI may not work.

"What would cause it to stop working?" Data drift, business changes, adversarial inputs. Good teams have answers.

"How will we know if it's working?" Clear metrics defined in advance. Vague "improvements" aren't measurable.

Common Vendor Tricks

The Demo Problem

Demos are curated. They show best cases on clean data with prepared examples. Production is messy.

What to do: Ask to run on your data. Ask about failure cases. Talk to reference customers about actual experience.

The Accuracy Inflation

Vendors report accuracy on test data, which is often cleaner than production data. Real-world accuracy is usually lower.

What to do: Pilot on your data before committing. Define your own accuracy requirements.

The Black Box

Some vendors won't explain how their AI works, citing proprietary methods.

What to do: Acceptable for some uses, disqualifying for others. Know your requirements.

The Roadmap Promise

What to do: Buy what exists, not what's promised. Roadmaps change.

You don't need to understand:
